The Starting Point

Raidco Kerala Limited had 100 email users operating across multiple domain names and multiple email platforms simultaneously — some on shared hosting, some on Google Workspace. The fragmentation was not intentional. It had accumulated over time as the organisation grew and different departments or subsidiaries adopted different solutions
The practical consequences were significant. Email from one domain could not be centrally managed alongside email from another. Security policies were inconsistent across platforms. IT administration was duplicated across systems instead of managed centrally. And with sensitive corporate communications distributed across platforms of varying security maturity, the data protection exposure was real

The brief was not simply to migrate email. It was to consolidate a fragmented communication infrastructure into a single, manageable, secure system — without disrupting 100 users in the process

Phase 1 — The Migration

ASSESSMENT
Understanding the Infrastructure Before Touching It
The first step was a comprehensive audit of what existed. Multiple domains, multiple platforms, varying configurations, years of accumulated email data across different systems. Before any migration planning began, we mapped the complete picture: which users were on which platforms, what data needed to move, what configurations existed, and where the dependencies were. A migration without this foundation produces surprises at the worst possible moment
SOLUTION
Zimbra + SpamTitan — One Platform, One Security Layer
We recommended and implemented Zimbra Collaboration Suite as the unified platform — an open-source enterprise email and collaboration system capable of hosting all of Raidco’s domains under a single administration interface. Every user, every domain, every inbox managed from one place. SpamTitan was deployed as the email security gateway — filtering inbound email before it reached user inboxes, significantly reducing phishing exposure and spam volume. Critically, both platforms were self-hosted on infrastructure Raidco controlled, not dependent on third-party SaaS pricing or policy changes.
MIGRATION
100 Users, Multiple Domains, Zero Data Loss
The migration was sequenced to minimise disruption: users migrated in groups, with the existing platforms kept live until each group was confirmed operational on Zimbra. All existing email, contacts, and configurations were transferred. DNS records were updated with timed cutovers to prevent mail delivery gaps. User training was delivered in parallel with the technical migration — so staff arrived at the new system with working knowledge, not just access. The entire migration was completed without a single reported email loss

Phase 2 — The Evolution

Three years after the initial migration, Raidco’s email infrastructure needed to evolve. Zimbra, running on the original VPS configuration, was being succeeded by a more modern architecture. The organisation’s scale and operational expectations had evolved, and the infrastructure needed to match
loreD migrated the Zimbra installation to Mailcow — a modern, Docker-based email server with a cleaner administration interface, stronger default security configurations, and a more maintainable infrastructure architecture. The migration preserved all existing email data, maintained continuity of service throughout the transition, and delivered an email infrastructure better positioned for the next several years

Why Mailcow over Zimbra?

Mailcow is a modern Docker-based mail server that is significantly easier to maintain and update than a traditional Zimbra installation. Cleaner admin interface, more frequent security releases, better alignment with current infrastructure practices. For an organisation that has been running self-hosted email for several years, the migration to Mailcow is the natural evolution — preserving the data sovereignty and cost advantages of self-hosted email while reducing the administrative overhead. SpamTitan remained in place as the security gateway. The security layer did not need to change — only the underlying email server.
